Industry: Compliance Training / Vocational Education
Business type: B2C
Location: Australia (nationwide)
In market: 30+ years
CBD College has been training Australians in compliance courses for over 30 years. First Aid, RSA, RCG, White Card, Barista - the courses people need before they can legally start work. In 2023, they launched a referral program powered by Referral Factory. Lupo Digital built and automated the whole thing inside HubSpot. Here's what the numbers look like two years later.
The Results
| Metric | Result |
|---|---|
| Referrals generated | 6,600+ |
| Converted referrals (enrolments) | 3,700+ |
| Referral-to-enrolment conversion rate | 56% |
For context, the average conversion rate for paid search in education is 11.38% and for Meta Ads it is 10.08%, meaning CBD College's referral program converts referred friends at nearly 5× the rate of paid channels. (Sources: WordStream Google Ads Benchmarks, 2025; LocaliQ Facebook Advertising Benchmarks, 2025).

"More than 6,000 referrals were made to CBD College, and over half of them became paying students. Paid search in education converts about 1 in 10. That gap is what trust does."
Why They Started a Referral Program
In Australia, compliance courses are not optional. Hospitality workers need RSA certification before they can pour a drink. Construction workers need a White Card before they can step on a site. This means every student CBD College trains almost certainly knows someone else who needs the same course.
Referrals were already happening. CBD College just had no way to track them, reward them, or encourage more of them. Meanwhile, their paid acquisition costs kept going up.
"Word of mouth was already working for CBD College. Referral Factory turned it into a system they could measure, scale, and grow."
How the Program Works
The reward structure
Both the person referring and the person they refer get rewarded:
- The referrer earns a $10 AUD reward card. They can choose from Amazon, Apple, ASOS, Coles, JB Hi-Fi, Myer, Visa, and others.
- The referred friend gets 10% off their course, valid across First Aid, RSA/RCG, White Card, and Barista.
- Rewards trigger automatically when the referred friend enrols and completes their course.

Giving the friend a discount matters. It lets the referrer say "use my link and you'll get 10% off" rather than "use my link so I get paid." That is a much easier message to send to a friend or colleague, especially when you both need the same certification to start a job.
The automation
Lupo Digital built the referral program inside Referral Factory and integrated it with HubSpot. When a student completes a course, the sequence starts automatically. No spreadsheets. No manual tracking. No extra work for the CBD College team.

The first SMS a student receives looks like this:
"Alex, give your friends a 10% discount at CBD College and you will earn a $10 coupon. Share your referral link now! refer.cbdcollege.com/6da3d76"

When a friend clicks the link, they get an email with their 10% discount code and a full list of available courses across Australia.
When a referred friend clicks a link, they don't just get an email and disappear. Referral Factory passes their details into HubSpot and a dedicated nurture sequence begins - following up automatically until they take action. That sequence achieved a 6.56% click rate. A referred lead is a warm lead, but warm leads still need to be followed up. The automation makes sure that happens every time, without anyone on the CBD College team doing it manually.

How they promoted it offline
The best referral programs meet customers where they already are. For CBD College, that place was backpacker hostels.
A large share of their short course students are young people on working holidays in Australia, staying in hostels while they get their certifications sorted before starting work. CBD College identified those hostels as a concentration point - full of potential students and potential referrers - and took their referral program offline. They put physical flyers and posters up inside the hostels, promoting the courses and the referral program at the same time.
The hostel common room became a place where travellers found out about the courses and the referral program together. It's a simple idea that works in any industry: find out where your customers congregate, and show up there.

"Find out where your customers congregate and show up there. CBD College did it with hostel flyers. It became one of their best referral channels."
The Serial Referrers
What stood out in CBD College's analytics wasn't just the volume of referrals overall, it was how many came from the same referrers. Many of their active participants made dozens of successful referrals each, earning hundreds of dollars in reward cards. Working holiday travellers all need the same courses, they travel in social groups, and they talk. One motivated person in that network can drive a lot of enrolments.
Referrals are now one of CBD College's best-performing acquisition channels - driven by just 5.5% of their total customer base. At a 56% conversion rate, that small group of active referrers has generated thousands of new customers.
"56% of referred friends enrolled. That result came from just 5.5% of users. Build a referral program for the right audience and a small group of motivated people will do more than any ad campaign."
What CBD College's Referral Program Teaches Us
CBD College didn't invent a new marketing channel. They made an existing one work properly.
Word of mouth was already happening. They gave it a structure, a reward, and a way to track it. Lupo Digital automated the entire process inside HubSpot so it runs without anyone managing it manually. And instead of relying only on digital promotion, they showed up where their students actually were.
Four things made this work: the right reward structure, the right automation, promoting the program in the right places, and making sure referred leads were followed up until they converted. None of them required a big budget or a dedicated team. They required a well-built referral program.
Most businesses think a referral program ends when someone clicks a link. CBD College doesn't. That's a big part of why 56% of referred friends enrolled.
If your customers are already recommending you to their friends, a referral program doesn't create that behaviour. It just makes sure you benefit from it every time.
